I need to change from a 2000W/H lamp to a 2500W/HS lamp. Do I need to change the cathode adapter? Also do I need to change anything on the front?

You will need a different reflector bushing and adapters for both ends

The front end has that sleeve that slide over the entire metal end. It doesn't have the adapter on the tip. Does the front still have to be changed?
